Your job isn't to train the clerks. Your job is to spot the friction that your Store Managers are ignoring. When you do your store visits this week, stop looking at the floor for a second. Look at the counter. Are the cashiers hunting for PLU codes? Are they fumbling with the scanner? If you see that, you don't blame the clerk. You blame the Manager for allowing that friction to exist. If it isn't surgical—Scan, Bag, Total—then your Manager is failing the "Speed of Service" metric. Friction at the register kills multi-unit consistency. If Store A is fast and Store B is slow, Store B is dragging down your bonus. The tactical move you need to enforce is "The Pre-Scan Stage." Tell your Managers: "I don't want to see cashiers searching for barcodes while the customer is waiting." If the eyes aren't hunting before the hand grabs, the transaction is too long.
