Dr EPISODE 73: THE BLIND SPOT (DISTRICT INVENTORY HEALTH) You are sitting in your car outside Store 12. You pull up their numbers. Sales are flat. Inventory is climbing. The Manager tells you, 'I don't know why we aren't selling. The system isn't ordering enough.' You walk inside. You see holes on the shelf. But when you check the handheld, the system thinks those shelves are full. This isn't a supply chain problem. This is a data integrity problem. Your store is flying blind. And if you don't fix the data, you are going to crash the quarter. Welcome back to C-Store Legends. I’m Mike Hernandez. Today we are talking about Data Integrity. In the Drive phase, you can't check every single item in every single store. You have to audit the health of the system. "Phantom Inventory" (Ghosts) kills your Inventory Turns. If your store has $5,000 in ghost inventory, that is $5,000 of "dead money" that isn't generating a single penny of margin. It artificially inflates your Days Sales Outstanding (DSO) and kills your Open-to-Buy budget. How do you spot a "Ghost Store" from your laptop? Look for the Disconnect: • High Book Inventory vs. Low Sales Volume. • Low Out-of-Stock Scans vs. Customer Complaints. If the Manager isn't scanning "outs," but customers are complaining about empty shelves, the system is full of ghosts. You need to enforce the "Trust the Truck" Audit. When you walk a store, pick 10 random items that are empty on the shelf. Scan them. If the system says "Quantity: 3" for an empty shelf, your Manager isn't managing the data. Don't just tell them to fix it. Ask them: "When was the last time you ran a Zero Sales Report?" Teach them to fish. If they don't clean the data weekly, the automatic ordering system will starve their store. Data integrity is the difference between a Manager who runs the store and a Manager who lets the store run them. Speaking of running...
