The audio edition of the Stewart Vickers AI YouTube channel. Each episode takes one AI release - a model, a tool, a price cut - and translates it into money for business owners: what got cheaper, who got undercut, and what to do about it this week. Operator credibility over theory, specific numbers over vibes. Every episode links the original video and the free Church of SEO Jesus community where the prompts and workflows live.
An agency owner sent me his Zapier invoice on Monday, $799, one month, for workflows that would cost him $6 on his own box. N8n does everything Zapier does, and the internet has quietly noticed. 205,000 GitHub stars, 262 million Docker downloads, and it runs unlimited executions on a $6 Hetzner VPS. I am Stuart, $9,500 a year, back on your P&L. One doc air command, 20 minutes, let me show you. Here is what you get in the next 7 minutes.
The real bill at every task volume you would actually run. The exact command that stands your own box up tonight. What N8n does that Zapier flat cannot. And the honest catch, because there is one. N8n is a workflow automation tool. You draw a chain of steps, when an email arrives, add the sender to my CRM, score it with a prompt, post the summary to Slack.
Zapier does the same, Mac does the same. The difference is where the workflow runs. Zapier runs on Zapier servers and bills you PR task. N8n runs on your own box and does not care whether you fire 50 tasks or 50,000. Same flat cost, 400 integrations, 10,000 workflow templates ready to fork. Full source on GitHub, 200,000 people in the forum solving each other's problems for free.
One more thing Zapier flat cannot do. N8n treats language models as first class nodes. Wire in an open AI call, a local Modal on the same box, an anthro pick prompt, a lookup against your own private data, all in one workflow. Human approvals are native. Multi-agent chains where one prompt hands work to the next are native. Modal context protocol support means an outside AI builds the workflows for you.
Zapier is retrofitting these features from behind their PR task meter. And every new AI node they ship gets metered too. Here is the answer. 99 at 100,000 tasks. Same three volumes on your own N8n box, $6 flat, 9,500 a year back on your P&L. If you want the next tool that quietly ends the subscription category to find you the day it ships, instead of you finding it three months into a bill, subscribe.
The exact doc air command, the VPS provider I am using, and the two Zapier workflows I migrated across this week are in the pinned comment right below this video. And the Church of SEO Jesus is my free school community where the migration threads live and where I answer when your install breaks at 11 at night, free link in the description. I pulled these live. 5, then the price table side by side real. And Claude's take on the whole thing, generated on the spot, Zapier charges $799 a month at 100,000 tasks, N8n runs unlimited on a $6 Hetzner box. Save that sentence for your CFO.
Now the catch, because a video that pretends there is not one, is a Zapier ad wearing our jersey. You own uptime now. If the box goes down at three in the morning, the workflow does not run and there is no support line to phone, you own backups. If the disk dies and you have not exported your workflows, they are gone. N8n's export is one command, put it on cron, ship the file to S3 once a night, done. 5 right now, released yesterday.
Every once in a while a node changes shape and something you built breaks. You also own compliance, and that cuts your way. If your customer data lives on your box under your control, the vendor questionnaire your enterprise buyer sends gets easier. One reboot after a version upgrade. One credential rotation when a token expires. One backup check that the export actually saved.
Three buttons. Nothing here is hard, nothing here needs a developer, but it needs you, not Zapier. If you have zero technical bandwidth and you are running four Zaps that hardly ever fire, stay on Zapier. Pay the $73. It is a good product. The math I am showing you is for operators who hit the tier where Zapier starts pricing them out on purpose.
Growth is not supposed to be punished by your tooling, it is supposed to be rewarded by it. 20-minute install path, for the operator whose Zapier bill just crossed three figures. 1. Rent a Hetzner CX-22, $6, 4GB of RAM, 10 minutes to provision. Pick a region near your users, tick nightly backups for $1 more, done. 2.
SSH in, install docker, with one apt command, 2 minutes. 3. Run the docker command I pinned in the comment. 90 seconds to pull, 30 to boot. 4. Point a subdomain at the box, put caddy in front for HTTPS, 5 minutes.
Set your admin email so the box locks itself down instead of sitting open on the public internet. 5. Open your Zapier account, pick the one workflow that burns the most tasks, and rebuild it in N8N, 20 minutes if you have done it before, an hour on your first. 6. Wire the workflow to a webhook or a cron trigger. 7.
Send failure alerts to Slack, so a broken workflow does not silently rot for three weeks. Ship it, watch it run, kill the zap, next week migrate the second workflow. In a month the invoice drops by an order of magnitude, and you own the automation layer of your business. And every new automation you dream up next quarter costs zero extra dollars, every one, forever. Open your Zapier billing page yourself right now, look at the task count on last month, multiply the tier price by 12, read the number out loud, your annual markup on compute worth pennies, and it is the exact number that lands back on your P&L the week you finish this migration. One more piece of nuance, N8N ships a hosted cloud version too, roughly the same monthly cost as a small Hetzner box, and it removes the ops work entirely.
Same product, priced by hour of compute, not PR task. If you want the pricing flip without the terminal, fair route. The wedge is the PR task Modal, not the self-hosting itself, every path lands you on flat pricing and off-compounding tasks. The church of S-E-O-Jesus, my free school community, holds the working N8N template pack, the two zaps I migrated this week, and the thread where I answer when your install falls over at 11 at night, free, link in the description. Anthropic dropped something on Friday that changes what runs inside these N8N workflows, it is the video I am filming next.
