Dr EP 91: RETAIL MERCHANDISING EXECUTION (AUDITING TERRITORY PLANOGRAM COMPLIANCE)
You are the District Manager. You arrive at location number seven on a Tuesday morning to conduct your weekly operational audit. You bypass the administrative office and walk directly to the primary snack aisle. You immediately identify a severe financial failure. The specific premium trail mix, which generates a sixty percent profit margin for your company, is completely hidden on the lowest shelf near the floor. Meanwhile, a low-margin generic potato chip occupies the prime visual field directly at the standard human eye level. You locate your Store Manager, Daniel. You ask Daniel why the highest-margin product is physically hidden from the consumer. Daniel informs you that the external delivery vendor requested that specific placement, and Daniel simply authorized the change without consulting the official corporate planogram. Daniel believes he is building positive vendor relations. Daniel is completely incorrect. You failed the territory. You failed because you allowed your Store Manager to surrender the most valuable physical real estate in the facility to an external vendor, actively destroying your consolidated daily profit.

Welcome back to Drive. I am Mike Hernandez. Today we are talking about retail merchandising execution, and how District Managers must aggressively audit territory planogram compliance to prevent Store Managers from mismanaging the vertical retail space.
In the Drive phase, your responsibility is to guarantee absolute mathematical consistency across your entire territory. Your corporate merchandising team designed a highly specific retail map to generate maximum financial revenue. However, external vendors possess a completely different financial objective. External vendors want their specific products located in the prime visual field, regardless of the gross profit margin those products provide to your facility. If a District Manager does not continuously audit the physical shelves, the Store Managers will eventually allow the vendors to completely reorganize the aisles, directly reducing the financial performance of the entire district.
When you discover Daniel authorizing unauthorized product placements, you must execute an immediate physical intervention. You do not simply write a note on your inspection clipboard. You must force Daniel to recognize the financial damage of his decision.
You instruct Daniel to walk onto the sales floor with you. You mandate that he prints the official corporate planogram for that specific snack aisle. You force him to physically compare his current retail shelf directly against the printed document. You explicitly inform Daniel that external vendors do not dictate the internal financial strategy of the facility. You dictate that he must immediately physically remove the low-margin potato chips from the prime visual space, and he must manually elevate the premium trail mix back to the exact vertical height authorized by the corporate office.
Furthermore, you must issue a strict territory-wide operational mandate. You instruct all Store Managers in your district that they are completely forbidden from authorizing permanent merchandising changes without direct approval from the District Manager. You mandate that every single Store Manager must personally audit the top ten highest-margin products in their facility every single week to guarantee those specific items are continuously located in the prime visual field.
As a District Manager, you must never assume your stores are compliant with the corporate layout. You must walk into every facility and physically verify the vertical placement of your premium inventory. When you force your Store Managers to strictly defend the mathematical strategy of the planogram, you eliminate unauthorized vendor manipulation. You guarantee that your highest-profit items are instantly visible to the consumer, and you maximize the consolidated gross profit of your entire territory.
Alright, let’s audit territory planogram compliance. Your job is to stop allowing external vendors to dictate your product placement and start demanding that your Store Managers protect the prime visual real estate.
Here is your Solo Quest for this week. "The Territory Merchandising Audit." Drive to your lowest-performing location tomorrow morning. Select three specific high-margin categories. Mandate your Store Manager to produce the official corporate planograms, and physically walk the retail aisles together to verify that every single premium product is located exactly within the prime vertical line of sight.
I have a "Territory Merchandising Compliance Matrix" for you. It is an operational tracking document designed to help District Managers systematically evaluate shelf placement, document unauthorized vendor manipulations, and enforce strict planogram adherence across all locations. Text the exact code word DRIVE91 to 9 5 6 - 8 9 7 - 9 1 9 2. That is DRIVE91 with no spaces, to 9 5 6 - 8 9 7 - 9 1 9 2. Get the matrix. Protect your territory profit.
