This podcast provides practical training for convenience store sales associates. Each episode covers real situations that new employees face during a shift, including customer service, merchandising, inventory, safety, and day-to-day store operations.
Many stores do not have time to train employees properly. Dive helps close that gap by explaining how convenience stores actually work and how associates can become more confident and effective on the job.
If you are new to the convenience store industry or want to improve your skills behind the counter, this podcast will help you understand the work, the expectations, and the small habits that lead to success in a busy store.
D EP 108: Q3 RECAP & THE "DRIVE" PREVIEW (THE MID-YEAR PERFORMANCE AUDIT)
You are a sales associate. You are finishing your shift, and you look back at the last three months. You think about the busy rushes, the late-night inventory counts, and the difficult customers you handled. You feel like you did your job, you put in your hours, and you earned your paycheck. You think the "third quarter" is just a corporate term that doesn't actually mean anything to your daily work. You are completely incorrect. You are a participant in a business cycle that you are choosing to ignore. You caused this disconnect because you treated your work as a series of isolated shifts rather than a continuous effort toward a larger quarterly goal.
Welcome back to C-Store Legends. I am Mike Hernandez. Today, we are taking a step back to perform a Q3 Performance Audit, and we are looking ahead at how you can "Drive" your results in the final stretch of the year.
In the Dive phase, you must recognize the "Isolation Trap." When you view your work one shift at a time, you lose the ability to see progress. You see the stress of the day, but you miss the growth of the quarter. If you want to move up in this industry, you have to start tracking your own performance as if you were running the business.
To effectively audit your Q3 performance, you must transition from a "shift worker" to a "quarterly contributor."
First, you must execute the "Impact Review." Take a moment to look at your personal contributions over the last three months. Did you help reduce waste in your zone? Did you help improve the speed of service during the morning rush? Did you train a newer teammate who is now performing better because of your help? These aren't just "tasks"—these are impact markers. You need to identify what you did to move the needle. When you can articulate your specific impact, you have data you can take to your manager for your next performance review.
Second, you must execute the "Gap Analysis." Where did you struggle in Q3? Did you find yourself overwhelmed during holiday rushes? Did you struggle to manage your inventory levels? You don't hide these gaps; you own them. You identify where you were weakest, and you make those specific areas your focus for the final months of the year. You aren't aiming for perfection; you are aiming for continuous, measurable improvement.
Third, you must execute the "Drive Ahead" alignment. As we head into the final months of the year, the business cycle is going to get more intense. You need to align your efforts with the broader goals of the store. If the store is focusing on food service growth, your personal goal should be to become the best food-service associate on the team. You align your personal growth with the store's primary objectives. That is how you become indispensable.
When you master the impact review, the gap analysis, and the drive alignment, you stop being a cog in the machine. You become a driver of the machine.
Alright, let’s get your focus dialed in for the final push. Your job is to turn your Q3 reflection into a high-octane plan for the rest of the year.
Here is your Solo Quest for this week. "The Q3 Performance Audit." Write down three things you did well in Q3 and two things you need to improve by the end of the year. Bring this list to your manager. Ask them for their feedback on your assessment. This shows that you are self-aware, proactive, and committed to the store’s success.
I have a "Q3 Performance Audit Worksheet" for you. It is a highly practical tool designed to help you track your impact, identify your growth areas, and align with your manager’s goals. Text the exact code word DIVE108 to 9 5 6 - 8 9 7 - 9 1 9 2. That is DIVE108 with no spaces, to 9 5 6 - 8 9 7 - 9 1 9 2. Want the digital version you can fill out right on your phone? Email the code word DIVE108 to admin at c store center dot com and I'll send you a link to the interactive worksheet. Complete it, sign it, and you've got proof of work — your name on record, your store on the board.
And if you want to know how the Assistant Manager uses this quarterly audit to build a high-performance shift schedule, listen to Episode 109 of Survive. I am Mike Hernandez.
Before you go, a quick personal note. Work and life always seemed to get in the way of finishing my degree. I'd enroll, make progress, then something would happen and I'd stop. If that resonates with you, you're in the right place. Most of us don't have a straight line to our goals, and that's okay. Persistence isn't about never stopping; it's about refusing to stop permanently. Execution is universal.
Happy Learning. Remember, learning shouldn't feel like punishment. It should feel like a possibility.
