Welcome to the debate. You know, I think we need to start today by, well, by calling time on the copilot era. For the last couple of years, the entire enterprise world has been obsessed with these chatbots, these helpful little sidekicks that, you know, summarize emails or draft a bit of code. That phase is over. We are watching a pivot right now that is, and I don't think this is an exaggeration, arguably more consequential than the move to the cloud.

Speaker 2:

We are entering the era of agentic AI.

Speaker 3:

We absolutely are.

Speaker 2:

We aren't talking about software that just chats with you anymore. We're talking about systems that plan and act and execute entire workflows without you holding their hand.

Speaker 3:

It's a massive shift. I completely agree. But let's be really clear about what that actually means for the people running these companies. The intelligence we've all synthesized from, McKinsey, Bain, Accenture, all of them. It paints a picture that is equal parts, well, thrilling and terrifying.

Speaker 3:

The debate we're having today is effectively a choice between two very distinct dangers. Do you aggressively standardize an agent foundation right now to capture value, or do you pull the emergency brake because the loss of control risk is threatening to destabilize the entire organization?

Speaker 2:

And I'm taking the position that you have to build the plane while you fly it. The AI value gap is real. Companies are spending millions on generative AI and seeing pennies in return, because they are stuck in assistant mode. The only way out of that is a structural shift to autonomous agents, and you just cannot wait for perfect safety to start building that infrastructure.

Speaker 3:

And I am taking the position that building the plane while you fly it is a fantastic way to crash. The transition to autonomous agents, it introduces risks we haven't even begun to price in. We are talking about fundamentally redefining human roles into supervisors of essentially black box systems. If we rush this without a board ready control framework in place first, we aren't going to get value. We're going to get compliance failures and frankly operational chaos.

Speaker 2:

Okay. So let's start with why we're even here. Why the urgency? If you look at the recent analysis from McKinsey, they identify this paradox that is frustrating every CIO right now. We have widespread usage of Gen AI.

Speaker 2:

Everyone has a co pilot, but very limited economic return. The pilot purgatory. Exactly. Pilot purgatory. We've deployed these tools to help with scattered tasks, summarizing a PDF, you know, drafting a memo, but the bottom line hasn't moved.

Speaker 2:

And why? Because the human is still the bottleneck. The human still has to take the output, check it, and then move it to the next step. The value, well, it only really unlocks when you move to agentic AI systems that can handle, non deterministic processes.

Speaker 3:

Right, and let's pause and just unpack that for a second. When we say non deterministic, we mean processes where the steps aren't hard coded, correct?

Speaker 2:

Alright. In traditional automation, you tell the software, if X happens, do Y. It's rigid. Agentic AI is different. You give it a goal, say resolve the supply chain delay, and the agent reasons through the problem.

Speaker 2:

It looks at the weather, it checks inventory, it might negotiate with a shipper, and then it executes the fix. It figures out the how on its own. Ambann and company Accenture, they are very clear on this. This is not a software update. This is a structural technology shift.

Speaker 3:

I don't deny the capability. I don't at all. My issue is with the application. I mean, you're describing a system where the AI negotiates with a shipper on its own. That sounds incredibly efficient until it negotiates a rate that completely kills your margin, or it picks a vendor that violates your compliance standards.

Speaker 2:

But that's precisely why we need to move now. If you don't build a strategic core, that orchestration layer that holds the memory and the rules, you end up with fragmentation. You end up with shadow AI where every single department buys their own agents. You have to centralize this now to control it later.

Speaker 3:

But you're assuming that end to end workflow reinvention is just a technical hurdle. It's not. It's a massive operational risk. Gartner for One highlights loss of control as the dominant scaling constraint. When you take a human out of the loop and let an agent execute a workflow from start to finish, you are removing the safety valve.

Speaker 2:

You're removing the latency, you're removing the friction.

Speaker 3:

You call it friction. I call it judgment. Look at this concept of agentic commerce that Bain talks about: agents negotiating and transacting for buyers and sellers. By 2030, this could be a primary revenue channel. That's huge!

Speaker 3:

But just think about the liability. If your agent makes a promise that your supply chain can't possibly keep, who is responsible? The organization is responsible,

Speaker 2:

which is why the infrastructure matters so much. You're arguing against the technology because of the risk, but the alternative is irrelevance. Look at agentic operations in the supply chain, which has You have agents continuously monitoring data and optimizing logistics faster than any human team could. If you are still relying on humans to spot those patterns, you're competing with a handicap. You are bringing a knife to a gunfight.

Speaker 3:

I'm not saying don't use the gun. I'm saying maybe learn how the safety works first. Forrester describes agents moving from tools to becoming primary users of interfaces. That is a really profound statement. The software is using the software.

Speaker 3:

My concern is the feedback loop. Let's talk about exception handling.

Speaker 2:

Which is where the humans come in.

Speaker 3:

But do they, really? If agents handle 99% of the routine work all the boring stuff then humans only ever see the disasters. They only see the edge cases. So over time, the humans lose the muscle memory of how the basic process even works. You break the very feedback loop that builds expertise.

Speaker 3:

You end up with a junior workforce that has never manually processed an invoice, staring at an AI that just made a million dollar error, and they just don't have the context to fix it.

Speaker 2:

We moved from doing math by hand to using Excel. We didn't lose our ability to understand finance. But let's look at the solution to your fear, which is the platform itself. You mentioned the risk of agents going rogue. That is exactly why Accenture and KPMG are insisting on a shared agent platform.

Speaker 3:

Ah, the one ring to rule them all approach.

Speaker 2:

Call it what you want, but it's necessary. You cannot have function by function stacks where marketing has one agent architecture and finance has a totally different one. You need an orchestration layer. Think of it as the air traffic control tower for your agents. It routes tasks, it

Speaker 3:

manages shared memory so the agents know what happened yesterday, and crucially, it enforces the guardrails. This is strategic infrastructure. If you standardize this foundation, you can actually sleep at night because the safety protocols are baked right into the floorboards. I see the logic. I do.

Speaker 3:

But I also see a very high stakes single point of failure. If you centralize everything into one orchestration layer and that layer has a bug or it gets breached, your entire agentic workforce goes down. Or even worse, it acts simultaneously in the wrong direction.

Speaker 2:

So what's the alternative? A thousand disconnected agents running wild?

Speaker 3:

The alternative is caution in selection. Forrester highlights this massive tension right now. Software vendors, you know, the big ERPs and CRMs, they want to control this orchestration. Meanwhile, McKinsey is telling its clients to build their own enterprise owned frameworks. If you commit to a standardized foundation right now, you are making a massive bet in a market that hasn't even settled.

Speaker 3:

You risk vendor lock in on a platform that might be obsolete in two years.

Speaker 2:

In vendor lock in, your competitors are automating their entire supply chain. And this brings us right to the human element. Because the technology doesn't run itself, we need to talk about the human agentic workforce.

Speaker 3:

This is where the rubber really meets the road.

Speaker 2:

It is. And it's not about replacing people, it's about elevating them. We are shifting humans from doers to supervisors. We're moving them to judgment and exceptions. Is explicitly calling for new roles like head of automated risk operations.

Speaker 2:

This isn't firing people, it's professionalizing the oversight. It allows for what Deloitte calls dual speed operations: you accelerate experimentation with the agents while the humans manage the guardrails.

Speaker 3:

Elevation is a very pretty word for what is in reality a very traumatic experience. Redesigning critical roles, that's the phrase in the executive takeaways, is just corporate speak for ripping up the social contract of work. You are taking people who are good at doing things, writers, coders, analysts, and telling them their new job is to just watch a machine do it.

Speaker 2:

But if the machine does it faster and better, isn't that a win?

Speaker 3:

Only if the supervision is real. I seriously question the feasibility of this AI supervisor role. I mean, if an agentic workflow is executing thousands of transactions a minute at machine speed, can a human being genuinely supervise that?

Speaker 2:

They supervise the outcomes, not the individual clicks.

Speaker 3:

But that's just rubber stamping. If you can't process the information as fast as the agent acts, you aren't supervising, you're spectating. And when the loss of control happens, which by the way is intrinsic to this model, the human is left holding the bag for decisions they didn't really make. We are creating a role that is literally set up to fail.

Speaker 2:

That's a cynical view. I see it as governance becoming a value enabler. PwC makes this point very strongly. Responsible AI controls are what allow you to scale. If you have clear escalation thresholds, meaning the agent knows exactly when to ask for help, and clear guardrails, you can unleash the agents safely.

Speaker 3:

Unleash is a frightening word in a regulated industry.

Speaker 2:

It shouldn't be. The Agentic Operating Model solves the ambiguity you are afraid of. It defines decision rights. It clarifies: The agent can approve refunds under $500 The human must approve refunds over $500 It turns a chaotic process into a structured, auditable one.

Speaker 3:

That is the theory. But currently, governance in most companies is reactive. It's a cleanup crew. Gartner warns that compliance has to evolve to protect enterprise value, not just check a box. There is a reflective question in the material that, honestly, it haunts me: How do you price in loss of control risk?

Speaker 2:

You price it in by measuring the opportunity cost of not acting.

Speaker 3:

No. You price it in by looking at the blast radius. If an agent acts outside its boundaries in financial services or the public sector, the cost of one single error could wipe out the efficiency gains of 10,000 successful tasks. A human error is usually contained. Agentic error scales instantly, it replicates.

Speaker 3:

We are talking about reputational damage, huge regulatory fines, and operational chaos. You cannot governance your way out of the fact that we are handing the keys to a probabilistic system.

Speaker 4:

But we aren't handing over the keys blindly. That is why we have the head of automated risk operations, That is why we have the orchestration layer. You are focusing only on the worst case scenario.

Speaker 3:

I focus on the worst case because it is my job to make sure we survive to see the best case.

Speaker 2:

And as an advocate, I see that the competitive window is narrowing, and it's narrowing fast. This isn't 2023 anymore. Your peers are already institutionalizing these platforms. They are building the memory, the tools, the data foundations. If we sit back and wait for a perfect board ready framework, we fall into the AI value gap permanently.

Speaker 2:

We must treat Agentic AI as a multi year operating model program, not just another tech rollout. We have to start now.

Speaker 3:

We can start, but the sequencing matters. That is my entire point. While the technology potential is real, it's undeniable. The organizational readiness is lagging severely. Loss of control is the central scaling risk, period.

Speaker 3:

We have to prioritize governments and trust over speed. We need to ensure that humans remain the architects of value, not just passive supervisors watching a blur of automated transactions go by.

Speaker 2:

It seems we have reached the crux of the disagreement then. We both agree on the consensus map that the experts have laid out agents require a shared foundation, value comes from end to end workflows, and governance is absolutely integral to ROI.

Speaker 3:

Absolutely. We agree on the what, we just fundamentally disagree on the when.

Speaker 2:

You want to secure the cockpit first.

Speaker 3:

And you want to build the plane while flying.
