What is Arrive: Strategy for Independent C-Store Owners?

This podcast is designed for independent convenience store owners who are focused on building a sustainable and profitable business. Each episode explores operations, financial performance, leadership, and long-term decision-making.

Owning a store requires more than working in it. Arrive focuses on how to think strategically, improve systems, manage costs, and create a business that can grow and operate effectively over time.

If you are an owner or operator looking to move from day-to-day survival to long-term success, this podcast provides practical guidance grounded in real experience.

EPISODE 84: THE GLASS CAGE (ASSET PROTECTION)
You spend ten years building a business. You survive recessions, pandemics, and competitors. But it only takes one dark corner in your parking lot to lose it all. We call it a 'Negligent Security Lawsuit.' A customer gets hurt on your property. The lawyer argues that you knew the lights were out. You knew the camera was broken. You did nothing. The jury doesn't see a hardworking owner. They see a 'Glass Cage' where you trapped a victim. Tonight, we aren't just fixing lightbulbs. We are building a legal defense for your legacy.
"Before we review the books, I want to acknowledge a fellow builder. A massive shout-out to Kristin. She is officially Member #1 of the C-Store Center community. Kristin, you are the first one through the door. That is exactly the kind of initiative that turns a single store into an empire. Thank you for trusting the process. You are leading the way."
Welcome back to Arrive. I’m Mike Hernandez. Today we are talking about The Glass Cage from the Owner’s desk. Your Manager sees a burnt-out lightbulb. You need to see a $2 Million Liability Exposure. In the court system, there is a word you need to fear: 'Foreseeability.' If a crime happens at your store, the plaintiff's lawyer will ask: 'Was this crime foreseeable?' If you have a history of loitering, dark lights, and no security guard... the answer is Yes. And if it was foreseeable, and you didn't fix it, you are Negligent. Your General Liability insurance might cover the settlement, but your premiums will triple next year. Or worse, they cancel you. You need to build an Audit Trail.
• Document the Repairs: Don't just fix the light. Log when it was fixed.
• Document the Training: Prove that you told your staff to drop the cash.
• The '3-Foot Rule': Trim every bush below 3 feet. Remove the hiding spots. You are not just managing safety; you are managing the evidence of safety.
"I know that as an Owner, you feel like you have to be the expert on everything. Legal, HR, Finance. It’s overwhelming. You might feel like you're behind the curve. I want to tell you about my timeline. I first attended college in the Spring of 1987. I didn't finish. Work and life got in the way. For years, I carried that weight. But in 2009, while I was working for Flying J, I went back. I finally finished my degree in 2012. It took me 25 years. I call it the 'Lucas Plan'. I worked my way up to District Manager, and realized my purpose was bigger than just climbing the ladder—it was about helping others climb. Building a business is a marathon, not a sprint. It doesn't matter if it takes you 25 years to get the formula right. Just keep building."
Alright, let’s protect the asset. Your job is to make sure your store is insurable and defensible.
Here is your Solo Quest for this week. "The Insurance Review." Call your insurance broker this week. Ask one question: "What specific security upgrades will lower my premium?" Sometimes, adding a $500 camera system saves you $2,000 a year in insurance. That is immediate ROI.
I have a "Owner's Liability Shield"—a checklist of the top 5 things personal injury lawyers look for when they sue a convenience store (like dark lots and broken locks). Text the word SHIELD to 956-897-9 1 9 2. That’s SHIELD to 956-897-9 1 9 2. Get the shield. Protect the legacy.
And if you want to know if your District Manager is actually checking these things, listen to Episode 74 of Drive. I’m Mike Hernandez. Minimize the risk. Maximize the value. I’ll see you at the bank. C-Store Legends is a Sink or Swim Production.
