S EPISODE 73: THE VARIANCE HUNT (INVENTORY CONTROL)
You are staring at the inventory report. The computer says you have 24 units of the new Energy Drink. You look at the shelf. There are zero. You look in the back. Zero. You ask your clerk, 'Did we sell these?' They shrug. 'I think so.' You didn't just lose 24 drinks. You lost the profit, you lost the ability to re-order, and now you have to explain a $70 variance to your Store Manager. The numbers are lying to you. And if you don't find out who is telling the lies, you are going to be chasing ghosts forever.
Welcome back to C-Store Legends. I’m Mike Hernandez. Today we are dealing with Variances. In the Survive phase, you spend half your life fixing inventory mistakes. You are the 'Data Janitor.' Your clerks are 'Lazy Scanning'—scanning one flavor for another—and creating 'Ghosts.' You can't fix this by just adjusting the count. If you just fix the number, it will be wrong again tomorrow. You have to fix the behavior.
Here is your tool: The Electronic Journal (EJ). Most Assistant Managers rarely look at the transaction log unless the police ask for it. That is a mistake. The EJ is your lie detector. When you find a variance (e.g., missing 5 Monster Greens), go to the EJ. Filter by 'Energy Drinks.' Look for a transaction where someone bought 5 Monster Whites. There it is. Your clerk scanned 5 Whites but handed the customer 5 Greens. Now you have the evidence.
Stop yelling at them for 'being careless.' That doesn't work. Show them the math. "Look, you scanned White. The computer ordered more White. But we are out of Green. Now the customer is mad at you because we are out of stock." Connect the dots. When they understand that their lazy scan creates their angry customer, they stop doing it.
Inventory management isn't just about counting. It's about understanding the whole system. And that brings me to the bigger picture of your career.

Here is your Solo Quest for this week. It’s called "The Top 5 Cycle Count." Every single shift, pick the Top 5 items in your store (usually Marlboro Gold, Red Bull 8oz, Coke 20oz, etc.). Count them. Compare them to the computer. If they are off, investigate immediately. Don't wait for the end of the month. Fixing a variance on Day 1 is easy. Fixing it on Day 30 is impossible.
