A EP 95: THE OPERATIONAL UPSELL (MULTIPLYING YOUR REVENUE)

You own the convenience store. You review your monthly financial statements with your accountant. You observe that your total customer traffic increased by five percent compared to the previous month. You expect to see a corresponding increase in your net profit. Instead, your net profit remained completely flat. To identify the operational failure, you drive to your location to observe the sales floor. You watch a sales associate named Steven operate the cash register. A customer places a hot cup of coffee on the counter. Steven looks at the customer and recites a completely mechanical, automated sentence. Steven asks the customer if they want to purchase a promotional car air freshener. The customer looks confused, declines the offer, and leaves. You realize that your management team is forcing your employees to recite irrelevant, memorized scripts. Because the suggestions are not logically connected to the customer's purchase, your location is forfeiting thousands of dollars in potential revenue.
Welcome back to Arrive. I’m Mike Hernandez. Today we are talking about the operational upsell, and why Independent Owners must mandate situational suggestion across their operation to mathematically multiply their total revenue.
In the Arrive phase, you view every single customer transaction as a strategic financial opportunity. Increasing the average transaction amount is the most efficient method to increase your overall business valuation. You must understand the exact mathematics. If your store processes eight hundred customer transactions every single day, and your staff successfully adds one dollar to every transaction, you generate eight hundred dollars of additional daily revenue. That equals twenty-four thousand dollars of additional monthly revenue. That equals two hundred and eighty-eight thousand dollars of additional annual gross revenue. You achieve this financial growth with absolutely zero additional marketing expenditures.
However, you will never capture this revenue if your Store Manager relies on forced, mechanical scripts. Customers actively reject automated phrasing. When you observe Steven asking a coffee customer to buy an air freshener, you must intervene immediately. You must bring your Store Manager into the office and conduct a strict review of their training methods.
You must issue a direct ownership mandate. You instruct your Store Manager that they are strictly forbidden from forcing employees to memorize arbitrary promotional questions. Instead, you dictate that the Store Manager must train the entire staff on the concept of situational suggestion. You explicitly define the new operational standard. The sales associate must physically analyze the items on the checkout counter, determine a highly complementary product, and suggest that product using normal conversational language.
You instruct your Store Manager exactly how this must look on the sales floor. If a customer purchases a large bag of salty tortilla chips, the associate must naturally state that the cold bottled water is located in the cooler directly behind them. If the customer purchases a hot coffee, the associate must casually point out the fresh pastries that arrived that morning. You mandate that your Store Manager must exit the back office, stand on the sales floor, and conduct physical roleplay exercises with the staff until every employee communicates naturally.
As the Independent Owner, you evaluate the success of this mandate strictly through your daily financial data. You review the point-of-sale reports every single morning to track the average transaction amount. If the number does not increase, you know your Store Manager is failing to execute the roleplay training. When you force your management team to implement natural phrasing, you significantly improve the customer experience, you maximize the value of every transaction, and you secure the long-term financial growth of your investment.
Alright, let’s multiply your revenue. Your job is to stop accepting flat transaction averages and start demanding that your Store Manager trains the staff to execute the operational upsell.
