Dive: Foundations for C-Store Sales Associates

Show Notes (Dive Version)
Episode Title: The "Ghost" in the System (Episode 72)
Episode Description: "But the App says you have it!"
Those are the most annoying words a Sales Associate can hear. But usually, the "Ghost" (Phantom Inventory) was created by the clerk standing at the register.
In this episode of Dive, Mike Hernandez explains how "Lazy Scanning" destroys your store's ability to order product. We discuss why scanning one flavor twice creates two problems, and how "hiding waste" ensures you will get yelled at by a customer later.
What You Will Learn:
  • Phantom Inventory: What it is and why it makes customers angry.
  • The "Lazy Scan" Trap: Why scanning one item for a group of items destroys the automatic ordering system.
  • Waste Management: Why you must record every broken bottle (so the computer knows it's gone).
  • The Career Path: Mike explains the C-Store Center ecosystem—inviting you to listen to Survive (Assistant Managers) and Thrive (Store Managers) to understand the jobs above you.

What is Dive: Foundations for C-Store Sales Associates?

This podcast provides practical training for convenience store sales associates. Each episode covers real situations that new employees face during a shift, including customer service, merchandising, inventory, safety, and day-to-day store operations.

Many stores do not have time to train employees properly. Dive helps close that gap by explaining how convenience stores actually work and how associates can become more confident and effective on the job.

If you are new to the convenience store industry or want to improve your skills behind the counter, this podcast will help you understand the work, the expectations, and the small habits that lead to success in a busy store.

D EPISODE 72: THE "GHOST" IN THE SYSTEM
We’ve all had this customer. They walk in with their phone out. They shove the screen in your face. 'It says right here you have three of the Strawberry Energy Drinks.' You look at the shelf. Empty. You look at the cooler. Empty. You look back at them. They think you're hiding it. You think the computer is lying. But here is the scary truth: The computer isn't lying. The computer is just repeating what you told it. You created a Ghost. And now that Ghost is haunting your shift.
Welcome back to C-Store Legends. I’m Mike Hernandez. Today we are hunting Ghosts. In the Dive phase, you think the inventory count is the Manager's problem. You just scan stuff, right? Wrong. You are the data entry clerk. Every time you pull that trigger, you are telling the system what happened. "Ghosts" (Phantom Inventory) happen when you sell something physically, but the computer thinks it's still there.
How do you create a Ghost? 1. The "Lazy Scan": A guy buys a Gatorade Fruit Punch and a Gatorade Lemon-Lime. You just scan the Fruit Punch twice because they are the same price. Boom. You just told the computer you sold 2 Fruit Punches. Now the system thinks you have one extra Lemon-Lime (Ghost) and you are missing a Fruit Punch (Shrink). 2. The "Waste Hide": You drop a glass bottle. It shatters. You sweep it up and throw it in the trash because you don't want to get in trouble. The computer still thinks that bottle is on the shelf. 3. The "Flavor Guess": Someone buys a vape. You can't find the barcode, so you just scan a different flavor. Now the inventory is permanently broken.
Why does this matter to you? Because when the inventory is wrong, the truck order is wrong. If the system thinks you have 10 bottles (because of Ghosts), it won't order more. Then you run out. Then the customers yell at you. You are sabotaging your own future self.
I talk about "Phantoms" and "Ghosts" because we don't know what we don't know. And that can hurt your career.
"I want to take a second to tell you exactly what C-Store Center is. While there are other podcasts out there, you will not find job-specific content for the different employee positions related to convenience store operations anywhere else. C-Store Center is an original. I built this network because I want you to have a career path. Most companies will only train you for the job you have. I want to train you for the job you want. I don't hold anything back. If you want to know what your Assistant Manager is stressing about, go listen to my Survive podcast. It might help you understand what a promotion would actually require of you. If you think your Store Manager just sits in the office chair until it's time to go home, go listen to Thrive. You’ll realize they aren't hiding; they are drowning in paperwork and strategy. If you want to see the bigger picture, check out Drive for District Managers or Arrive for Owners. We don't know what we don't know, and that can have a negative impact on our attitudes and performance. I started on the graveyard shift just like many of you. I seized every opportunity I saw. You can listen as much as you want. Go learn the job above you. That’s how you get promoted."
Alright, let’s bust some ghosts. Your job is to match the physical world to the digital world.
Here is your Solo Quest for this week. It’s called "One Scan, One Item." For your entire shift, I want you to follow the Golden Rule: Never use the Quantity Key. If a customer buys 5 Monsters, scan 5 cans. It takes 3 extra seconds. But it guarantees the inventory is perfect. Do not scan the same barcode twice unless it is the exact same item.
I have a "Ghost Hunter Checklist" that lists the Top 5 items clerks scan incorrectly (like vapes and different flavors of chips). Text the word GHOST to 956-897-9192. That’s GHOST to 956-897-9192. Get the list. Stop the errors.
If you want to see what happens when the inventory is wrong from a Manager's perspective, check out Episode 5 of Thrive. It will open your eyes. I’m Mike Hernandez. Scan the barcode. Kill the ghost. I’ll see you on the floor. C-Store Legends is a Sink or Swim Production.
