By doing a lot of things opposite, we doubled down on human connection. Many people said to me, I feel hopeful for the first time about my financial life.

Kate Northrup:So we just wrapped up a couple weeks ago our annual live enrollment for our one time a year live cohort of our signature program, Relaxed Money, which uses a neuroscience based approach to upgrade people's relationship with money energetically, emotionally, and practically on the engineering side. And today, I'm giving you the full behind the scenes, you know, behind the curtain rundown of our launch debrief numbers. Because at a time when I was just at a mastermind in February and several of the members, these are, you know, multi 7 figure business owners, some of them, there were freaking out because they were like, are online courses dead? Is is our entire industry sort of dissolving before our eyes with just changes in algorithms and AI and whatever. And at a time where everything is changing, we crossed the 2,000,000 mark in our launch.
Kate Northrup:So we did it by doing a lot of things opposite that everyone else is doing, and I wanna share that story with you in numbers and feelings today. Because I don't only do numbers. I also do feelings because every number has a feeling associated with it. And it's important that we tell the story of our numbers along with the feelings so that we can suss out what is what and so that we don't pretend that emotions are not related to money. And launch metrics, by the way, translate to money.
Kate Northrup:So one thing that happened is that during the launch in the early days, so in the first week that we opened registration to our free Good With Money work hop, registrations were not coming in as quickly as the previous year. We weren't hitting those targets, and I started to spin out because my body had a response to the numbers, and the story that my body was telling me was irrational. And that story was this launch isn't gonna work. It's gonna be it's the sixth time sixth time we've done this, but suddenly, what if this is the time that it just doesn't work? And, you know, things are changing so fast.
Kate Northrup:Things are going on in the economy. What are we gonna do? And I started to have a real fear response in my nervous system. And I could feel myself spinning, and I was waking up in the middle of the night feeling panicky. I was obsessively thinking about conversion rates.
Kate Northrup:I was feeling a tremendous amount of pressure. So what did I do? I leaned on my own tools. I did the very things we teach in relaxed money when we're spinning out around money. So I doubled down on my nervous system practices.
Kate Northrup:I took lots of walks. I prayed. I connected with nature. I connected with my body. And in the end, the launch went great, and we had record breaking numbers in several areas.
Kate Northrup:But I attribute part of that to knowing how to walk myself up through the edge of expansion, but also through the edge of contraction because those numbers at the very beginning were not reflecting what I wanted to see. Now in the end, I took that fear and panic after I had metabolized it and actually felt it and moved it through my body, and I turned it into a really powerful session where Mike and I sat for about an hour and adjusted some things on the landing page for good with money, and our conversion rate on that page went from, like, 33% to 81% because we simplified the messaging. We got really clear about making sure that our language was concrete and specific. So we went simpler, more concrete, more specific, and we reread the page through the eyes of could a fifth grader read this and understand what we're talking about? And if the answer is no, then we need to change it.
Kate Northrup:And that changed our conversion rate again from 33% to 81% on that landing page. So that was a really key learning. Now a lot of people are saying online courses are dead. They're wrong. Do we need to pivot?
Kate Northrup:Do we need to adjust? Do we need to meet the moment? Yes. We do. And I'm going to tell you in this episode how we just did that in this enrollment period.
Kate Northrup:I want to call out some key stats. We had 32,000 people register for Good With Money, our free workshop. We spent a $100,000 in face in meta ads. I we I think we could have done more. In retrospect, we could have done more.
Kate Northrup:But in the past, we have not had a great ad performance. We hadn't quite cracked that code, if you will. This year, the ads worked so much better than they ever have before, and there's a few factors of that, which are sort of technical, and I'm not gonna go into them, today. But I will just say next time I would scale that ad spend up quite a bit. Industry wide, it's really, really low.
Kate Northrup:When I talk to people operating businesses at our level and I tell them we only spent $100,000 on our launch, like I have a friend who just spent over, I think, $3,000,000 on ads for her entire launch. Now her launch closed bigger than ours did, but ratio wise, ours was really low, but I'm ready to do more. Total revenue is we crossed the 2,000,000 mark for this launch, total projected revenue. And a really important metric that I'm so, so proud of, and it really shows why things are still working for us when a lot of our peers in the industry, a lot of other people in the industry, it's not working. And I will tell you why.
Kate Northrup:We doubled down on human connection. At a time when AI is taking over so many things and automating so many things, we are doubling down on humanity. Doesn't mean we don't use AI in our business, and in fact, our programs include AI tools. And in this episode, I'm going to tell you about a new AI tool we built for this particular enrollment. But we use AI to allow us to have a deeper human connection as opposed to as a way to divorce ourselves from human connection.
Kate Northrup:And the metric that shows that that is working is that this year so new students enroll in Relaxed Money, and then a year later, at the end of their one year mark, they can enroll for a significantly discounted price for the next live cohort if they wanna deepen the work, if they wanna let what they've done compound, and a lot of our students do. This year for 2026, our reenrollment went up 11%. So year over year, we had 11% more people reenroll. But here's what makes it way juicier. We had doubled the price.
Kate Northrup:So even though our reenrollment rate is over 60% off from the overall course tuition at this point, so our alumni get a huge discount, we doubled it compared to last year. And so because we doubled the price and because we were making some significant upgrades to the program, and so I wanted the price to reflect the value that people are receiving. So we got 11% more enrollees. And because the price had gone up, that resulted in a 123% increase in revenue from alumni. What do those numbers mean in English?
Kate Northrup:It means our program is so good, and the community is so good, and the work is so good that people keep coming back. That is a huge reenrollment rate. It's actually close to a 30% reenrollment rate, comparatively speaking to the total student body from last year. So that to me tells me that with the upgrades we continue to make in the program and with the quality of the experience and the results that people get, to have that high of a reenrollment rate even when the price was twice as much as the reenrollment had been the previous year is huge. So I also want to talk about that we did something this year called Good With Money Premium.
Kate Northrup:So it was a 47 option to upgrade your experience in Good With Money, and it included audio meditation from me. It included some behind the scenes private, more advanced audio drops from me, just voice memos that we gave to our premium people only, which was insights and extra advanced practices or information that went beyond what was included in the free Good With Money program. It also included something called the Keep More formula. And the Keep More formula is a paint by percentages template for you to feel rich now and build wealth for later. So it shows you what percentages to allocate your cash flow in different categories in order to cover your needs now, but also be building for a wealthy future.
Kate Northrup:And that's the keep more formula. And then we also included we added in a premium private circle community for our higher intent participants who wanted to have a deeper conversation. And so all of that was premium. It was $47. And last year, our we had called it a VIP experience.
Kate Northrup:So last year, the VIP was also $47, but what it was was additional live coaching after Good With Money. So I would go on the day after Good With Money and coach for two hours for our VIPs, and honestly, it was exhausting, and I didn't wanna do it again. I just was like, I'm not doing that again. So I said if we do an upgraded experience for good with money, which helps offset ad costs, and it also helps us to just zero in on our higher intent participants because buyers are buyers. So if somebody buys a $47 thing, they're a higher they're more likely to purchase than your higher level thing later on.
Kate Northrup:And we had 807 people purchase premium as compared to 540 last year. So that's a 49% increase in our participation in that offer with a lot fewer leads. We actually had fewer total people participate in Good With Money this year than we did last year, but we had a significantly higher percentage of them join in for premium, which means we were attracting a higher level buyer, which has to do with our messaging, which has to do with clarity, knowing who we're talking about, and I'm really proud of that. Our earnings per lead increased quite a bit. So our earnings per lead last year was $57, and this year, it was $62.
Kate Northrup:So that's a higher level stat that some people track. I learned to track it from my friend and mentor James Wedmore. James is actually leading a free workshop coming up called the Business Breakthrough Experience, and I highly recommend signing up for it. Kate Northrup:And the reason it's made such a big difference is because there are so many numbers you can track in your business. And if you try to track all of them, you get completely lost in the weeds and in the data. But if you know which few metrics to track that actually show you a clear picture of what you can tweak to make improvements and what you can tweak to make more money with less effort, that is the foundation of a business that gives you real freedom. We don't want to be tracking everything. We don't want to be working on everything because if you're working on everything, you will be exhausted, and you will get confused and overwhelmed.
Kate Northrup:There's just a few metrics to track that matter, and James' digital CEO dashboard, shows you how to do that. So if you go to katenorthrup.com/james, you can learn about that. So our earnings per lead went up, and I was really proud of that. So a couple of other things that were important. So number one win was that affiliates drove the majority of this launch.
Kate Northrup:As I said, we probably could have spent a lot more on ads. We will next time, but we know affiliates are tried and true for us. So we have a core group of partners who promote the program to their audiences in exchange for a commission. Many of them are past students or they're colleagues or friends of mine who've had an incredible experience with the program, and they spread the word, and it's wonderful. So we had out of 32,000 people overall who signed up for Good With Money, 18,500 of them were from affiliates.
Kate Northrup:So our affiliates were a strong, strong leader in this launch. And we had a couple of new affiliates, which they really moved the needle. And I wanna tell you the stories of who they were and how they came into my life because this really has everything to do with something that my friend Alison Trowbridge or Allie Trowbridge, the founder of Copper Books, calls relational equity. I see so many people making the mistake of treating their relationships transactionally. And, actually, when we know that our relationships, our business relationships, and our friendships are actually their own equity that we wouldn't be able to put on a spreadsheet, that's when we actually can create real trackable financial results from our relationships.
Kate Northrup:But I want you to hear me saying it is not transactional. And I understand that that could be tricky to figure out what I'm saying if I'm saying you're gonna get real financial wins from your relationships, but only if you don't treat them transactionally. I have had the framework, the paradigm of pouring into relationships since day one. I think part of that is just who I am as a human, and the other part of it is because I came up in the network marketing industry. And in the network marketing industry, your business literally depends on your relationships.
Kate Northrup:And so early on, my training in life around relationships was just to treat them like the most important part of your life. And it turns from a health perspective and from a happiness perspective, the number one indicator of living a healthy, vital life and lowering your risk of disease, of loneliness, and increasing your joy in life is having meaningful relationships. And it's also been a great business strategy for me. So there were three new affiliates who ended up being in our top 10. Two of them I have known since my early twenties.
Kate Northrup:I met them through Hay House. We had the same publisher. I met them through different events, and I've just kept in touch with them personally and professionally for in a lot of ways for a lot of different reasons, and they caught wind of this launch. One of them, because I'm friends with her and we talk all the time, and then the other one I don't talk to as often. But what ended up happening is one of our team members was on a call of his within his membership and heard him mention my name, and it was topically relevant to what he was talking about that month.
Kate Northrup:And so I ended up reaching out to him in the middle of the launch and saying, hey, this synchronistic thing just happened. My team member just heard you talking about money in your membership. Would you have any interest in sharing about this free workshop that we're doing? And with very little effort on his part, he ended up making a lot of sales. So that was a very synchronistic moment.
Kate Northrup:And, actually, I had said a prayer for unexpected connections and synchronicities to occur during this launch, and I know for sure that happening was, a, something I couldn't have orchestrated. There was no way I was going to know that my team member was in his membership, and he was going to be speaking about money that month. There's I couldn't have orchestrated that. But when it landed in my lap, I did take action on it. So that's the thing we have to understand is when these synchronicities occur, we have to also step through the door.
Kate Northrup:And then the other person who became one of our top 10 affiliates who was new this year was somebody that Mike met at a mastermind, and then we also reconnected with at a wedding. So, again, you never know where these relationships will come from, but it is really important to be a good human, be value oriented, be of service, be helpful to people, and not think about what can I get from this, but also be thinking about what can I give? How can I be of service? How can I be a champion for these people's work? How can I connect them with other people who could help them along the way?
Kate Northrup:Right? Not from a transactional perspective, but just because we are a whole web of humanity. And when we support other people in their dreams and when we are of service, we can't help but be rewarded for that. We're not tallying for it. We're not counting the transactions, but it does happen every time.
Kate Northrup:So that's some of the story of our affiliate strategy. And James has an amazing framework for how to use affiliates in your business, how to partner with other people who have complementary audiences, and you can learn more about that at the link in the show notes. We also the win number two, which I already mentioned, but I just wanna highlight again, is that Good With Money premium was a really big win for us this year. We had 49% more sales of it, but also a much higher percentage of people overall who joined Good With Money upgraded to premium. And what happened inside the premium circle community during the workshop was really powerful.
Kate Northrup:The questions were powerful. The people were engaged on a much higher level. So if you're offering a free experience as part of your business, think about is there an opportunity to offer a paid upgrade? Because the people who pay for the paid upgrade are your hottest leads. They will be more engaged.
Kate Northrup:They will be more likely to do the work, and they will be more likely to get results, and they will be more likely to purchase whatever your next thing is because that's the kind of person who invests in themselves, and that's the kind of person who tends to get the results. The other thing that was really great is that that small offer actually started to build community. So people within the premium community who were talking to each other in that separate circle space started to get to know each other, and there were all these cool connections that happened in there as well. And that was really yummy. I loved it.
Kate Northrup:Okay. Win number three is that we keep making our offer better and better. Not only did I upgrade the good with money experience, we also keep upgrading our experience of the program itself, which is why 291 people who are alumni said yes to coming back this year even though we doubled the reenrollment price. A few things that we specifically upgraded this year is number one, instead of spreading out the support and dripping it out long term over the entire year, we still do have support for Relaxed Money students over the entire year, but we decided to build in multiple layers of support in sixteen weeks. So the headline is it's 13 money dates to upgrade your financial life in one season.
Kate Northrup:People are more likely to want to take action on something when they're going to get a quicker result. So rather than, oh, by this time next year, you're gonna have a completely upgraded relationship with money, it was in one season. So by the fall, you're going to have a completely upgraded relationship with money. And we built in support coaches this year. We built in an office hour structure.
Kate Northrup:We built in watch parties in addition to some live modules. I've upgraded some of the content for the live modules, aka money dates. We changed them to be being called money dates this year. We changed our entire program delivery to an app called Circle, a software called Circle, so that the user experience is so much more enhanced, intuitive. People only need to log in to one place to get their content and the community.
Kate Northrup:It's absolutely wonderful. And there's new bonuses that I added in, upgraded content. New things are always being added, and things are always being improved. So each year, we sit down and we look at how can we make this even better. And our reenrollment rate shows that it's working.
Kate Northrup:Retention on your product is a really important report card metric because recurring revenue is an incredibly important aspect of your business, and customers coming back are just an easier sell than selling to a new customer. You do not need to try nearly as hard to have a returning customer come back if you're doing it right than you do to enroll a new customer. So if you're not building retention into your business model in some way, you're leaving a ton of money on the table, and you're working harder than you need to for the revenue you're bringing in. Okay. That was win number three.
Kate Northrup:Win number four, we built this ninety day relaxed money road map. It was sort of a last minute add in to the launch. I got the idea at the end of February from my friend Natalie McNeil, who's the creator of AI Dream Team, and I wanted to build it. I reached out to a few people who were experts in AI, and they were like, you don't have enough time to build this. And then I reached out to one more who is a friend of a friend, and he said he would build it for me as a favor for free because he has a personal passion for personal finance and people getting it together with their money.
Kate Northrup:So he's a very high level, like, Silicon Valley developer behind, you know, multi 7 figure, I don't know, 10,000,000, $100,000,000 exits. I don't I don't even know. But he's a big deal, and he built it for us for free. And the tool is absolutely beautiful. What shocked me the most was not that people thought it was helpful.
Kate Northrup:It was the number of testimonials we got from people saying, this ninety day money road map made me cry. Not in a bad way, in a good way, because they felt so seen by it. It combined my frameworks of the hidden money ecosystem, the wealth stewardship pyramid, and the money leaks, plus asked people questions about their current financial status, their dreams, and it identified the gaps. And it created for them a body based nervous system informed, compassionate, but also practical ninety day relaxed money road map. And people felt so seen and so held, and they were able to look their financial life in the eyes for the first time for many of them in their entire lives.
Kate Northrup:And the relief of it and the hope made them cry. Many people said to me, I feel hopeful for the first time about my financial life, and I'm actually excited to do this work. So that ninety day Relaxed Money Roadmap was incredible. And a cool stat about that actually is that when you do a free three day workshop like we do with Good With Money, we teach it on a Thursday and then the following Tuesday and then a Thursday. So we teach it live over a week and a half, and then there are replays available.
Kate Northrup:It is unheard of. So generally what happens is you get your highest number of live attendees on day one, and then you get fewer on day two and fewer on day three. It is unheard of to not get that drop off. We had the most number of people on day one, which is normal, and that's what you would expect, but we had the second most people on day three. Why?
Kate Northrup:Because I promised them the rollout of the 90 Relax Money Road map on day three, which would give them a fully personalized and customized ninety day money map that they could then go implement in one season to upgrade their financial life in one season. So we had our numbers for live attendees for the day three of Good With Money skyrocket higher than day two, which blew my mind and just speaks to how much people wanted this tool. The tool is so good that we will now be charging for it. And when it becomes available, I'll let you know. But our Relax Money students have it inside Relax Money for them inside the program.
Kate Northrup:I will tell you it was a huge, huge win to offer that because of how valuable it was. The lesson, however, was that it was more valuable than we expected. And I believe, this is my hunch, that actually offering that tool for free during the workshop was too much value to offer people for free because they felt so satiated by the roadmap that they were like, oh, I'm going to go run this on my own life on my own. You've given me so much. Now I don't need to purchase the program.
Kate Northrup:Now we did increase our conversion rate compared to last year, and we did increase our earnings per lead. So overall, we had metrics that show this launch was better than last year. However, I would hypothesize that if we had not offered the ninety day Relaxed Money Road Map tool for free, we would have had an even higher conversion rate. So it should have been a paid it should have been part of the program. We'll test that out next year, and I'll let you know how it goes.
Kate Northrup:So the takeaway for you is you really wanna know the value of what you're building before you release it, but we were building things on the fly. And so I don't see this as a mistake. I see this as a really good learning experience. This was also win number five. This is our first live cohort with support coaches, which means people are being able to tap into more than just me as their support person.
Kate Northrup:So as we grow Relax Money, as we scale this as a body of work, we are able to serve more people in a deeper way. So we had support coaches from our community apply. We vetted them. We trained them, and they're an incredible group of humans who are supporting our students. And for me, it really helps me to have a sense of, wow, this program can live on beyond me.
Kate Northrup:It gives me a much deeper sense of freedom because I want to be inside Relaxed Money serving our students, but I also want to write my books. I want to be recording this podcast for you. I want to be with my kids. I want to be going to dance class. I want to be doing all sorts of things.
Kate Northrup:And if I'm the only person supporting our students in Relaxed Money, our growth is limited and our level of service is limited by my capacity. But now that we're training support coaches within the program, we are no longer limited explicitly by my capacity. Now we can serve more and more people in a deeper way with this hands on support. And so that feels really, really good. Now I've talked about our wins.
Kate Northrup:I'm going to talk about our lessons. I already said this one, but I'm going to repeat it. I think we gave too much away in the free workshop. When I looked at our exit survey, I heard over and over and over again, wow, Good With Money was so amazing, and the ninety day Relaxed Money Roadmap was so amazing. I'm going to take this and run with it and sign up for Relaxed Money next year.
Kate Northrup:So I fed people too much instead of leaving them hungry for more. And that's because I have a profound heart of service. But in James' business breakthrough experience and in his free materials, he's going to teach you how much to essentially teach for free and then how to position things more precisely so that you give great value for free and also so that you get high conversions. And just by attending his business breakthrough experience, you're going to watch that happen in real life, and you can apply it to your own business. And you better believe I'm gonna be watching along with you so that I can adjust accordingly for next year.
Kate Northrup:Now I'm never gonna stop helping people with great value like this podcast for free, But I also know that if you give everything away for free, you gather a lot of people who just keep signing up for free content instead of people who purchase your programs and actually get the real results. Because as James says, the transformation comes through the transaction. You and I both know this. Every piece of information you could possibly want is available for free on the Internet. But has everybody who's consumed that free content implemented it and actually created the result?
Kate Northrup:No. I have cookbooks that I paid for on my shelf in my kitchen. I have the recipes. Does that make me a chef? No.
Kate Northrup:Do I actually open those cookbooks and make the recipes? I don't know. Like, twice a year. Right? Because I don't have enough skin in the game.
Kate Northrup:But if I had paid thousands of dollars for cooking lessons, do you think I would show up and actually learn how to cook things? You better believe I would. And so we need to really look at what transformation are we offering people in a free experience versus what transformation are we offering people in exchange for a transaction. So there's more on that in next week's episode, which is an interview where I talk to James Wedmore more about that in-depth, so you're gonna wanna listen in. Okay.
Kate Northrup:Your free offer should create appetite, not the conclusion. The map is free, but the journey then is inside the program. And we still have a great conversion rate. I am not upset about crossing the 2,000,000 mark in this launch in any way, shape, or form. And yet I sense that we could have converted more people into the paid program and therefore served more people if I had changed the free delivery some.
Kate Northrup:Okay. Lesson number two is we were building things in the middle of the launch because we came into the New Year, and then we delivered Relax Money Live, which was a phenomenal experience. And then we basically turned around after Relax Money Live, that live big event that we do, and then we went right into the launch. And it was just too many things packed in together. I'm just I'm being really transparent.
Kate Northrup:We did not have the time that we needed to be building out the launch ahead of time. So it was just too squunched in because of the delivery of the live event, and that's quite extensive and exhausting for me and our team and Mike. And then we went right into preparing for the launch. And in the middle of that, our kids had spring break, and some of our other team members had spring break going on. So there were just delivery things happening, you know, things like we hired a copywriter in the middle of launch, and there was some confusion with some Google Drive and various things that I won't I won't bore you with the details.
Kate Northrup:But ultimately, the lesson was we need more space. We need to give ourselves more space. So we made a bold choice, which is we are doing Relax Money Live, but we're not doing it until October 2027 because I was like, I do not want to be delivering a big live event and then go right into prelaunch for our live cohort of Relaxed Money. It's too much squenched into too little of the year. So I said, what would be my ideal?
Kate Northrup:And I really recommend you do this. Ask yourself, what would be your dream scenario? So any place that things feel tight or contracted, ask yourself, what would what would be my dream scenario? And for me, I said, well, my dream scenario would be that we deliver our live event six months away from enrolling for our live cohort because our live launch is a one month sprint. It is a solid one month sprint, but it's it's a two month, very intense for our team.
Kate Northrup:And I don't wanna be doing that after two months, very intense for our team for delivering a live event. So I said ideal would be October. So we were going to turn around and do Relax Money live in October 2026. So we would have done Relax Money Live in February 2026, then the live launch, then deliver a live event again in the fall to get us on that October schedule. And during the launch, Mike and I just looked at each other, and we were like, that's too much.
Kate Northrup:It and when your team is overextended and when you are overextended, I promise you, you're not delivering the quality of experience that you could be for your customers. It's not good for your customers either if you're overextended. And so we decided, you know what? We're not gonna do another Relax Money Live this year. We're gonna do Relax Money Live in October 2027, which gives us a full eighteen months of runway to create something spectacular.
Kate Northrup:And already people who have attended Relax Money Live in the past and our new cohort and our alumni are already talking about October 2027. They have it on their calendar. They're ready to go. They're locked in. And our team, we can't wait to deliver something absolutely extraordinary, and it gives us tons of time.
Kate Northrup:So we gifted ourselves the abundance of time, and that was a really good lesson for us. Lesson three is list quality over list size. So while overall we had fewer participants in Good With Money, I mean, 32,000 is not exactly something I'm upset about, but it was fewer than last year, we actually had a higher earning per lead and a slightly higher conversion rate. And with the alumni reenrollment, we came in very close to the amount of revenue we did last year. So it is about quality, not quantity.
Kate Northrup:And I really have been dialing in the message and making sure we're talking to the right person, and I can't wait to get even more dialed in about that in the coming year.
