What you get in this one:
- The exact hardware: 2x AMD Radeon AI Pro R9700, $1,249 each, 64GB combined VRAM
- Why Qwen3-32B fits at 4-bit with 48GB of headroom for real user requests
- The one-line proof the CUDA moat broke: 105 ROCm files in the current vLLM main branch
- Payback math for $200, $500, $1,000 and $2,000/month API spends
- The clean split: what to move to local this week, what to keep on the API

Open your OpenAI or Anthropic billing dashboard yourself right now. Look at the last three months. Divide by four. That is your payback month, not me telling you.

What is Stewart Vickers AI?

The audio edition of the Stewart Vickers AI YouTube channel. Each episode takes one AI release - a model, a tool, a price cut - and translates it into money for business owners: what got cheaper, who got undercut, and what to do about it this week. Operator credibility over theory, specific numbers over vibes. Every episode links the original video and the free Church of SEO Jesus community where the prompts and workflows live.

Your OpenAI bill just became optional. Not the whole thing. The boring 80% of it, two AMD cards, under two and a half grand, 64 gigabytes of video memory, enough to hold a Thirty-two billion parameter Modal on your desk, and software fast enough the agent on the other end never notices. Every agency I know spends that in three months of API fees. One box now retires the line item. Hey Stuart here.

Qwen3-32B is Alibaba's open flagship, Thirty-two billion parameters, patch EE licensed, which means you can run it inside a business, for money, for free. Until this month, running a Modal that size meant renting an Nvidia card for 8 to 40 grand each. Now it means two AMD Radeon AI Pro R 9700S at $1249 a piece, plus VLLM, the open source runtime that just shipped native AMD support. The whole story is arithmetic from here. Let me show you the math is real. The full Modal weights are 61 gigabytes at native precision.

Two R9700S give you 64. So at native which is not enough for real work. 3 gigabytes. 48 gigabytes of headroom left, room to serve real user requests without the box choking on its own memory. The reason this works today and did not work last year is one line in VLLM's repository, I pulled it on camera, 105 files in the current main branch reference AMD's RockM platform. A year ago, the number was almost zero.

The CUDA moat that made Nvidia the only serious inference vendor did not get breached by AMD marketing. Open source contributors breached it. 105 files quietly until the fastest inference server on the planet ran on the cheaper cards. You can go read the tree yourself. GitHub VLLM project, current commit. Here is the headline answer, in dollars.

200 a month on IPI, 13 months to payback. 500 a month, five months. 1000 a month, three months. 2000 a month, two months. After payback, the marginal cost of every token you generate is the electricity to run 700 watts. Once you own the hardware, running an extra 10 million tokens a day costs you nothing.

Cost PR experiment falls to zero. You try more things. Quick one, the channel covers every open weights Modal dropped the day it ships, so subscribe and the next one finds you before your finance team finds it on next month's invoice. The exact commands, the VLLM config, and the hardware list are pasted in the pinned comment below. And the church of SEO Jesus, my free school community, is where the playbook versions live and I answer when your setup breaks. Link in the description.

Right, the demo. I ran the probes on camera. First one hits Hugging Face and pulls Alibaba's official Qwen 3 Thirty-two bweights. 61 gigabytes across 17 shards. The actual Modal, not a summary. Then the arithmetic against 64 gigabytes of dual R 9700 memory.

Fits at 4 bit with 48 to spare. Then the VLLM check live against GitHub's IPI. 105 rokem files, 7 characters of the current commit hash printed on screen. Then the break even table for 4 spend brackets calculated at 1249 PR card. If the numbers move you, run the commands yourself before you decide anything. Took me 40 seconds.

Now the honest part. What breaks? Power draw first, a dual card build under sustained inference load, pulls around 700 watts at the wall. On UK or European electricity, a real number may be 40 to 80 pounds a month. Bake it into your break even. Two months becomes three.

Still fine. Rosiem driver stability. AMD's software stack has a reputation for being Nvidia's uglier cousin, and the reputation is not fully retired. VLLM support is real and shipping right now. But if the driver hangs on Tuesday at three in the afternoon, no vendor is sending you an SLA credit. You own this box.

You own the uptime. Modal updates. Qwen ships a new snapshot every few months. Claude and GPG-4o improve behind the scenes constantly. If your workload cares about last week's frontier, a static local Modal lags. If your workload is drafting emails, triaging tickets, first pass content, first pass code review, the frontier does not matter.

Consistency matters. Here is what I moved off my own bill this month using rented cloud GPUs while my hardware ships. Client email drafting, first pass, support ticket routing, meeting transcript summaries, blog post outlines from a research dump, structured extraction from PDFs, first pass code review on my own repos. None of that is a customer facing surface. All of it is drafts a human on my team turns into finished work. My IPI bill dropped 40 something percent in a weekend, not with a hardware purchase.

With one config change on a rented GPU, I could quit tomorrow. Here is the actual split. Move to local, internal drafting, support triage, summaries, first pass code review, transcription, structured extraction, the workflows where the output goes to a human on your team who fixes what needs fixing, keep on the API, anything customer facing at scale, anything needing production tool calling, anything needing vision, anything needing a 200,000 token context window, draw the line on a napkin this week, add up what falls on each side, your real number. Open your open AI or Anthropic billing dashboard right now. Scroll to the last three months, add up what you paid, divide by four, break even on the rig. Not me telling you, your dashboard.

Who just got undercut. Every AI wrapper agency charging a retainer for what is essentially routed API calls. Every consultant whose value was owning a monthly open AI account bigger than Every SaaS priced PR seat because their PR token cost was your PR token cost. The floor on that whole layer just moved not to zero to the price of a used car. The businesses that move first in the next 90 days before their competitors notice, keep the margin. The businesses that wait for a vendor to announce something, pay the retainer another year.

Every open weights release from here forward gets cheaper hardware behind it. Every VLLM release adds another AMD path. Alibaba, Meta, DeepSeek. The labs pushing frontier open models are not slowing down. The direction is one way. The moat under the hosted inference business is evaporating on a schedule you can measure in commits.

And one more time before I move on, the church of SEO Jesus, my free school community is where the build sheet for this month all live in one place free forever. Link in the description. Join it before you spend the two grand not after. Next up, I ran the same math on a used dual 3090 build from eBay. The numbers are worse than you would think.
